Best risk management advisory for SMEs in Europe in 2027
Small specialists grouped by model, not ranked. Criteria stated up front, so you can check the fit yourself.
For a European SME in 2027, the best risk management advisor is the one that builds a short risk register you will actually run: liquidity, market, operational and counterparty risk, each sized in cash, with an owner and a trigger. DeFiGure covers those four risk types, plus controls, crisis planning and a monthly risk dashboard.
What does risk management mean for an SME?
For an SME, risk management means finding the few events that could stop the company paying its bills or running its operations, sizing each one in cash, and deciding in advance what to do. Large companies run enterprise risk programmes with committees and long reports. A small company needs something shorter that actually gets used: a risk register with an owner and an early-warning trigger for each risk.
Most serious risks in a young company show up as a cash problem first, which is why liquidity usually comes first on the list.
Example, generic, not a client case: a company with €500,000 in the bank and a net burn of €40,000 a month has about 12 and a half months of runway. If its largest customer, worth €50,000 a month, starts paying 60 days late, €100,000 is missing from the bank and runway falls to about 10 months. Good risk work decides what happens on the day payments slip 30 days, not on the day the account runs dry.
Terms used on this page
- Runway: how many months cash lasts at the current net burn.
- Burn rate: cash spent each month; net burn is spending minus cash coming in.
- 13-week cash flow forecast: cash in and out, week by week, for one rolling quarter.
- Treasury management: where cash is held, in what, and who can move it.
- Scenario analysis: changing several inputs together to describe one possible future, such as a downturn.
How should you compare risk management advisors?
Use the same six criteria for every firm on this page, including DeFiGure. A firm that cannot answer one of them clearly has told you something useful.
- Who it is built for: company size, sector and country, and whether the firm works mainly with regulated financial firms or with ordinary SMEs.
- Model: a treasury and FX specialist, a risk framework consultant, a business continuity specialist, or a regulatory risk boutique.
- What you actually get: a risk register, policies, a stress test, a crisis plan, a dashboard, training, or ongoing monitoring.
- Coverage: which of liquidity, market, operational and counterparty risk are in scope, and which are not.
- Independence: whether any advice is tied to selling insurance, a software platform or a financial product.
- Fit check: who keeps the register up to date after the engagement, and how often it is reviewed.

DeFiGure, the author of this page, is a corporate finance advisory firm for software and SaaS companies, e-commerce businesses and SMEs across Europe and English-speaking markets. Its Risk Management service covers liquidity, market, operational, and credit and counterparty risk, with controls, a crisis plan and a monthly risk dashboard. Scope is agreed in writing before work starts.
Valufin, in Buckinghamshire, UK, is an independent consultancy that runs outsourced foreign-exchange treasury for SMEs and mid-market businesses, with hedging strategies and currency reviews. It says it does not earn from currency transactions.
HedgeFlows, a UK firm, combines a fractional treasury advisory service, covering cash, FX risk, banking, working capital and payment automation, with its own payments and FX platform. Its advisory work starts with a 30-minute treasury review.
Ask: is any of your income tied to the currency trades, payments or products you recommend?
Risk framework and quantification boutiques
Arengi, in Paris, is an independent consultancy dedicated to risk governance and risk management since 2010, with a risk-mapping offer for SMEs and mid-sized firms that combines expert support with its own risk software, ArengiBox.
FutureValue Group, in Leinfelden-Echterdingen, Germany, founded in 2001, quantifies and aggregates the risks behind management decisions using simulation, builds and reviews risk management systems, and offers ongoing support, especially in quantifying and aggregating risks, as a "Rent a Riskmanager" service. It says it supports the management of capital-market-oriented SMEs and family businesses, as well as investors.
Ask: will each risk be sized in cash, and who keeps the register up to date afterwards?
Business continuity and crisis specialists
Cambridge Risk Solutions, a deliberately small UK consultancy working since 2008, builds business continuity, crisis management and information security arrangements, and says it specialises in lightweight continuity set-ups for smaller organisations, with no subcontractors and no junior consultants.
RiskCentric, in Cambridge, UK, offers business continuity and cyber security for SMEs, including a fast-track continuity plan delivered on a fixed scope in around seven working days.
ADT Business Continuity Consultants, in the UK, writes business continuity plans from a questionnaire, delivered within seven days, alongside business impact analysis, testing and crisis plans.
Ask: who tests the plan, and how often is it rehearsed with the people who would use it?
Compliance specialists for regulated financial firms
B-Compliant, based in Manchester, provides outsourced compliance support for financial advice and investment firms, such as financial advisers, wealth managers and mortgage brokers, including firms seeking FCA authorisation, on a retainer or pay-as-you-go basis.
Ask: which of our regulatory obligations does the package cover, and which stay with us?
How DeFiGure does it: Risk management edition
DeFiGure's method is research first, advice second, then a ranked plan. Findings come before recommendations, sources and limits are shown, and actions are ranked with a first step. In practice, from DeFiGure's Risk Management page:
- Liquidity risk: a weekly cash forecast, stress-tested against bad scenarios, and a cash reserve sized against your burn. Read how to build a 13-week cash flow forecast.
- Market risk: exposure to exchange rates, interest rates, input costs and demand measured, then a decision on what to hedge, what to pass on in pricing and what to accept.
- Operational risk: single points of failure mapped, such as one person holding every bank login, with controls such as dual approval on payments.
- Credit and counterparty risk: customer concentration, payment terms and cash held per bank reviewed and capped.
- Controls, crisis plan and dashboard: an approval matrix, a short crisis plan with pre-agreed triggers, and a one-page monthly risk view owned by your team. Read how to stress-test a startup for a downturn.
Ten questions to ask any risk advisor
Ask every provider these, including DeFiGure, and compare the answers in writing.
- Which risks are in scope, and which are explicitly out of scope?
- How is each risk sized: in cash, or only as high, medium or low?
- What does the risk register look like, and who owns each risk?
- What triggers an action, and what is the action?
- What happens in the first 48 hours of a crisis, not just in the report?
- Is any part of your advice tied to selling insurance, software or a financial product?
- Do you work mainly with regulated financial firms, or with companies like ours?
- How is the register tracked, and who updates it after you leave?
- How are you paid: fixed fee, day rate or retainer?
- What is the first step, and how much of our team's time does it need?
Red flags, for any provider: a risk list with no cash numbers; a framework too large for anyone to keep up to date; advice tied to a product you are asked to buy; no owner for each risk; no trigger for action; a "best" or "number one" claim with no criteria.
Start with liquidity: read where a company should keep its cash, the financial controls a scaleup needs and burn rate and runway explained. Because people make the final call, see also our comparison of behavioural strategy consultancies for SMEs in 2027.
Risk management for SMEs: common questions
What does a risk management advisor do for an SME?
It finds the few events that could stop the company paying its bills or running its operations, sizes each one in cash, and agrees in advance what to do: an owner, an early-warning trigger and a first action for each risk. For an SME the result should be a short register, a cash stress test, a crisis plan and a one-page dashboard, not a long enterprise framework.
Which risk should an SME fix first?
Usually liquidity, because running out of cash ends a company faster than anything else. Start with a 13-week cash flow forecast, a downturn stress test and simple limits on how much cash sits at any one bank. Then look at customer concentration, currency exposure and single points of failure, such as one person holding every bank login.
Does a small company need an enterprise risk management framework?
Not a large one. A small company needs the same logic on one page: the top risks, their cash impact and likelihood, an owner and a trigger for each, reviewed every quarter or after a shock. A framework that nobody can keep up to date gives false comfort, so size it to the team that will run it.
Is risk advice ever tied to selling a product?
Sometimes. Some providers earn from insurance, currency trades, payments or software as well as advice. That is not wrong in itself, but it should be stated. On this page, one treasury consultancy says it does not earn from currency transactions, while another offers treasury advisory alongside its own payments and FX platform, which it says can also be used on its own. Ask every provider how it is paid.
